Traffic is a lever you can optimise

Most established brands treat traffic as something you buy. When you want the next stage of growth, the easy move is to turn the ad budget up and hope.

There's a better way. Traffic is the first of the five levers in How To Optimise: Traffic, Content, Conversion rate, Average order value and Retention. This is lever 1 of 5. The job here is to optimise what you already do. The right people, from the right sources, at a cost the business can actually afford. Smarter use of your data, the right technology and the human touch of you and your team.

Here's what that's worth. Take a £1m store: 1,000,000 visitors a year, converting at 2%, with a £50 average order value. Once you've lifted conversion to 2.25%, adding 10% more quality traffic brings in about £112k a year.

The key word is quality. More visitors who never buy don't grow the business. They just make your conversion rate look worse.

Signs traffic is holding you back

  • The cost of winning a customer keeps rising while revenue stays flat.

  • Most of your revenue depends on one paid channel.

  • You know which channels bring the most orders. You don't know which bring the most profitable customers.

  • Organic search, email sign-ups and referrals are flat or falling.

  • Your ad platforms report more sales than Shopify actually recorded.

How to find the leak

Before you change anything, answer five questions from your own data.

  • What's the most I can afford to pay for a new customer? Lifetimely: margin, lifetime value and payback.

  • Which channels bring my most profitable customers? Lifetimely cohorts by channel, plus Fairing's "how did you hear about us?" answers.

  • Is my tracking telling the truth? Littledata's server-side data compared with what each ad platform claims.

  • Which pages and searches are close to page one? Search Console data, through SEOTesting.

  • Are AI assistants finding my products? UCP Fluent's agent-readiness score and AI-agent orders.

How to optimise it

  1. Set your ceiling. Work out the most you can afford to pay for a new customer, from your margin and how often customers come back.

  2. Fix the data first. Make sure the sales your platforms report actually happened. Optimising on bad data just scales the mistake.

  3. Rank channels by profitable customers. Order counts can mislead. A cheap channel full of one-time bargain hunters can cost you more than an expensive one full of loyal buyers.

  4. Fix or cut the channel furthest over your ceiling. Start with better creative and tighter targeting. If that doesn't work, spend less.

  5. Invest time in one channel you don't pay for per click. Search, AI discovery or YouTube. These compound. The work you do this month still brings traffic next year. This is where the next lever, Content, comes in: it feeds the traffic you don't pay for.

  6. Measure on the dashboard and repeat. One channel at a time.

The tools from the toolbox

  • SEOTesting: turns Search Console data into SEO tests that prove which changes actually move rankings and clicks.

  • UCP Fluent: gets your catalogue ready for AI shopping assistants, so your products get found, ranked and bought.

  • TubeBuddy: keyword research, titles, tags and thumbnail tests that help your YouTube videos get found.

  • ADNOVA: launches and analyses Meta creative at scale, so you and your team can test more ideas, faster.

They all lean on the measurement layer. Littledata for clean tracking, Fairing for how customers really found you, and Lifetimely for whether that traffic turned into profit. You'll find them all in The Optimisation Toolbox.

Do it yourself this week

  1. Export the last 90 days by channel: spend, new customers, revenue and how many came back to buy again.

  2. Note your gross margin.

  3. Paste both into Claude or ChatGPT with this prompt:

❝

"Here is my channel data for the last 90 days, and my gross margin. Work out the most I can afford to pay for a new customer. Rank my channels by profitable customers. Then tell me the one channel to fix or cut back, and the one channel I don't pay for per click that I should invest time in."

  1. Make one change to the channel furthest over your ceiling, and give it four weeks.

  2. Check the result on your dashboard before you touch the next one.

Traffic only pays when the store converts it. Every lever works with the others, from Conversion rate to Average order value and Retention.
